Client Challenge
An energy technology firm was exploring market entry into Europe through a smart grid pilot program. The region presented numerous operational and regulatory challenges, including CE certification, local radio spectrum approvals, and integration with diverse utility IT systems. The client had limited international execution experience and needed a coordinated model to deliver the pilot successfully.
Approach
We designed and operationalized a Country Team framework to coordinate product, engineering, operations, and legal inputs for the international market. A comprehensive deployment plan was developed covering device certification, partner selection, training, installation, and post-deployment support. Custom operating procedures and training content were created for local contractors. In parallel, we managed regulatory interactions and built in-country field support infrastructure. A weekly governance cadence was introduced to maintain alignment between global and regional stakeholders.
Outcomes
The pilot successfully deployed over 500 endpoints across electric, gas, and water networks and achieved full regulatory compliance. Lessons learned during execution informed product design updates and supported faster rollout in subsequent countries. The initiative served as a blueprint for international expansion, with the core operating model replicated in 10+ regions over the next 18 months. The client gained first-mover advantage in multiple territories and secured strategic partnerships with key European utilities.
